On a construction program, the gap between the calendar and reality is where schedules go to die. A phase booked as "four weeks" sounds like 28 days of progress. It never is. Weekends, public holidays, and the weather all take their cut before a single trowel touches concrete — and if your count ignores them, your finish date is fiction.
Three kinds of lost days
A realistic working-day count removes three separate things from the raw calendar span:
- Weekends — whatever your site's work-week pattern is. Many jobs run six days, so this isn't always a simple Saturday-Sunday subtraction.
- Public holidays — for the jurisdiction that governs the site, which may differ from where head office sits. Regional holidays that close the site have to come out too.
- Weather and site closures — rain days, high-wind stand-downs, frozen-ground delays, and any day the site was shut. These are the ones a generic business-day tool has no way to know about.
The first two are predictable and can be scheduled months out. The third is what makes construction counting its own discipline: weather is only knowable after the fact, so a working-day count on a live job is a moving figure that you update as the diary fills in, not a number you set once at the start.
The mix also shifts with the trade and the season. Earthworks and concrete are acutely weather-sensitive, so a wet winter can erase a quarter of the available days; interior fit-out under a watertight roof barely notices the rain. A count that's realistic for one phase can be wildly optimistic for the next, which is why the exclusions belong in the calculation rather than baked into a single flat productivity assumption applied across the whole program.
Why rain days belong in the count
A day lost to weather isn't a holiday and isn't a weekend, but it's still a day the crew couldn't work — and it still pushes the finish. Leaving weather out produces a count that's technically a "working-day" figure but practically an overstatement of capacity. Put those lost days in, and the number becomes something you can actually stand behind in a progress claim or an extension-of-time request. Site diaries exist precisely so those days are documented; the count should use them.
A worked example
Take a slab-to-lock-up phase scheduled June 1 to June 30 on a Monday-to-Friday week. The span holds 22 weekday dates. Subtract one public holiday and four rain days logged in the diary and the crew actually had 17 working days on site. Booking that phase as a flat "30 days" overstates real capacity by nearly half. The 17-day figure is the one the program — and any delay analysis — should be built on.
Mind the endpoints
Contracts measure durations in inconsistent ways. Some count "from and including" a start date; others measure strictly between two dates. That one-day difference is a genuine source of handover disputes, so decide up front whether the first and last day of your range count, and set the calculation to match the contract wording rather than assuming.
Why the count is worth documenting
On a well-run job, the working-day count isn't just a scheduling convenience — it's evidence. When a delay claim or an extension-of-time request lands, the argument almost always comes down to how many days were genuinely available versus how many were lost to circumstances outside the contractor's control. A count that clearly separates weekends, statutory holidays, and documented weather days tells that story far more convincingly than a lump-sum "we lost about a week." Each excluded date maps back to something concrete: a public holiday anyone can verify, or a rain day recorded in the diary with the conditions that caused it.
It also protects both sides. An owner reviewing a claim can see exactly which days were removed and why, rather than being asked to accept a round number. A contractor can show that the program slipped for reasons the contract already recognizes as grounds for an extension, instead of for poor productivity. The discipline of counting working days honestly — not padding the rain days, but not ignoring them either — is what keeps that conversation factual.
